Governor Gear unlocks at Town Center Level 22 and provides permanent army-wide stat bonuses that stack on top of your hero gear, research, and troop training. Unlike hero gear — where stats apply to the rally leader's march — Governor Gear applies to your own personal marches: solo attacks, open field, garrison command, and when you lead a rally. When you join another player's rally, the rally leader's Governor Gear applies to the whole squad, not yours.

How Governor Gear Differs from Hero Gear
Many players confuse Governor Gear with Hero Gear or treat them as interchangeable. They are fundamentally different systems:

Key note for rally joiners: Your hero gear does not apply when joining someone else's rally, and your Governor Gear does not power up the rally either. The rally leader's Governor Gear applies to the whole squad. Your Governor Gear still matters for personal marches, solo content, and garrison defence — prioritise it accordingly, but don't treat it as the magic fix for joiner performance.
How to Craft & Upgrade Governor Gear
Governor Gear is crafted and upgraded using three materials:
- Satin Threads — earned from daily quests, events, and the Alliance Store. Your steady, reliable income source.
- Gilded Threads — earned primarily from Kingdom of Power (KvK) events, elite quests, and select milestone events. Rarer and should be spent carefully.
- Artisan's Vision — required from Blue 2★ onward. Early tiers (Green and Blue 0–1★) use only Satin and Gilded Threads, so you won't need it immediately — but start collecting it before you hit mid-Blue.
- Open your Avatar → Governor → Gear tab 2. Select the troop type (Infantry, Archer, or Cavalry) 3. Craft each slot as soon as it unlocks — there's no benefit to waiting 4. Use Satin Threads for steady progress on all three types 5. Save Gilded Threads for big tier pushes or event timing (see below)
Upgrade Tiers, Stars, and Costs
Governor Gear does not use a flat Level 1–100 XP bar. It progresses through a tier + star system — confirmed across current community databases, calculators, and in-game testing. The tiers run: Green → Blue → Purple → Purple T1 → Gold → Gold T1–T3 → Red → Red T1–T4, with 0–3 stars at each tier.

Governor Gear Set Bonuses (3-Piece & 6-Piece)
Governor Gear has two stacking set bonuses based on tier matching across your 6 pieces:
- 3-piece bonus: Any 3 of your 6 Governor Gear pieces at the same tier activates a Defence stat bonus.
- 6-piece bonus: All 6 pieces at the same tier activates an additional Attack stat bonus on top of the 3-piece Defence bonus.
Star level within a tier can vary between pieces — only the tier needs to match. This is the mechanical reason the "keep sets balanced" advice matters: spreading materials evenly isn't just safer, it directly unlocks bonus stats. If one piece falls a tier behind, you lose the 6-piece bonus until it catches up. This is consistent across current community references and in-game testing.
Material warning: Unlike Hero Gear, Governor Gear upgrades cannot be transferred or refunded. There is no Enhancement equivalent. Every Satin Thread, Gilded Thread, and Artisan's Vision you spend is permanent — which makes the priority order here even more important than Hero Gear priority.
Governor Gear Priority Order
The priority order for Governor Gear follows the same logic as Hero Gear — focus on the stats that produce the largest marginal combat gains first.
Primary Priority: Infantry Survivability
Infantry Governor Gear should be your first target because:
- Infantry make up 50% of the standard 5:2:3 offensive formation (50% Infantry, 20% Cavalry, 30% Archers) — the default used in rallies and most PvP
- Infantry take damage first — their survival time determines how long your Archers can fire
- Governor Gear Infantry Health bonuses add on top of Hero Gear Infantry Health, with both sources contributing to your total stat pool
Secondary Priority: Archer Damage
Archer Governor Gear is your second target:
- Archer Lethality from Governor Gear stacks with Hero Gear Archer Lethality
- Archers accumulate the highest kill counts in most battle formats when properly supported
Tertiary Priority: Cavalry Power
Cavalry Governor Gear is your third target:
- Cavalry contribute most in open field and solo attacks
- Important for KvK and Castle Battle flanking

Balanced Upgrade Strategy
The safest approach for most players:
- Bring all three troop sets through the cheap early tiers (Green → Blue) before pushing any one set ahead
- Keep all three in the same general tier band — don't let one troop type lag a full tier behind
- Use set bonuses as your checkpoint: if any troop type drops below the 3-piece tier threshold, bring it back up before pushing the others
- Time expensive tier pushes (Gold and above) around Hall of Governors
This keeps your army balanced and prevents any troop type from being a liability in events or PvP. Most competitive players follow this path.
Event Optimization: Hall of Governors
The Hall of Governors event is the best time to push Governor Gear upgrades. During this event, upgrading Governor Gear earns event points that contribute toward milestone rewards — effectively getting "double value" from every material spent.
Before the event:
- Stockpile Satin and Gilded Threads for 1–2 weeks before HoG
- Identify which tier or star breakpoint gives the best return for your stored materials
- Pre-calculate your target breakpoint so you know exactly how many materials to save
During the event:
- Spend saved materials on Governor Gear upgrades
- Each upgrade earns event points toward milestone rewards
- Time your biggest tier pushes for HoG to maximise double-dipping
After the event:
- Resume normal daily Satin Thread spending from Alliance Store
- Begin hoarding again 1–2 weeks before the next HoG
Double-dip timing: If Hall of Governors overlaps with another event that rewards gear activity (like Strongest Governor), your materials produce triple value. Track the event calendar to identify these overlaps.

The yield ranges below are based on my own daily tracking across two active accounts. Your numbers will vary with VIP level, alliance tier, and event participation — use these as planning baselines, not guarantees.

Gilded Thread rule: Never spend Gilded Threads outside of Hall of Governors events unless you are at a critical milestone (e.g., one or two materials away from the next tier breakpoint on your Infantry set). The event point value of spending during HoG makes non-event spending a waste.
Governor Gear vs Hero Gear: Which to Prioritise?
This is one of the most common questions in alliance chats. The answer depends on your play style:

Hero Gear uses crafting materials and Forgehammers for enhancement; Governor Gear uses Satin Threads, Gilded Threads, and Artisan's Vision. You are not choosing between them — you are managing two parallel tracks with independent resources.

- ❌ Skipping daily Alliance Store purchases — Satin Threads are your most consistent income
- ❌ Overinvesting in Governor Gear before your Hero Gear priority pieces are at milestone — Hero Gear provides more impact per piece for rally leaders
FAQ
Can I transfer Governor Gear upgrades between troop types? No. There is no Enhancement system for Governor Gear. All upgrades are permanent and cannot be moved. This is why the priority order matters — you can't undo a mistake.
Does Governor Gear affect Arena and Expedition? This is disputed in the community. Some community testing suggests that Governor Gear and Governor Charms do not apply in Arena or Conquest battles. Governor Gear does apply in open-world combat: Bear Hunt, Castle Battle, open field PvP, and solo marches. We are verifying the Arena question in-game and will update this answer with a confirmation date.
What's the max level for Governor Gear? Governor Gear does not use a flat Level 1–100 cap. It progresses through a tier and star system — Green through Red T4 at 0–3 stars per tier. Current community references document the progression through Red T4 3★, with no confirmed cap beyond that as of April 2026.
